An HVAC company is really two businesses sharing one van. There is the service-and-repair business — small tickets, fast turns, a homeowner who is hot or cold right now and not price-shopping — and the installation / replacement business, where a single changeout can be worth more than a month of service calls but the work is seasonal, capital-heavy, and won’t close without a permit and a licensed contractor’s name on it. Most plans that fail fail because the founder built the plan for one of those businesses and got blindsided by the other. This template walks the standard sections a lender or an SBA reviewer expects, but it fills each one with what actually moves money in HVAC: the install-versus-service split, the maintenance plan that stabilizes the whole thing, and the seasonal cash gap that sinks under-capitalized shops in their first spring. 1. Business concept: the two businesses and how they feed each other
Open the plan by stating plainly which of the two businesses leads and how the other supports it, because that single decision drives your hiring, your truck stock, your marketing, and your loan size. A service-led shop builds a base of maintenance agreements first, runs lean on a couple of vans, and lets replacements fall out of the service book as old systems die. An install-led shop chases new-construction or replacement volume, needs more capital and crews, and uses service mainly to keep installers busy off-season. Neither is wrong; what’s fatal is being vague about it.
The concept paragraph should name your trade specialization (residential forced-air, light commercial rooftop units, ductless mini-splits, heat pumps — these imply very different inventory and skill sets), your service area, and the founder’s hook: the licensed technician’s experience, the relationship that seeds the first accounts, or the underserved zip codes you can reach before a competitor’s truck does. 2. Market and customers: replacement demand is the real engine
HVAC demand is unusual in that it is driven less by population growth than by the age of the installed base in your area. 3. Services and pricing model: where the margin actually lives
This is the section that separates a real HVAC plan from a generic one, so give it weight. Lay out your service lines and how each is priced:
Diagnostic / service calls. A flat trip-and-diagnostic fee gets the tech in the door and stops you from giving away the drive time that eats a service business alive. Many shops credit it toward the repair.
Repairs. This is where most shops move to flat-rate pricing — a fixed price per repair regardless of how long it takes — because it ends the stopwatch argument with the customer and rewards a fast, experienced tech instead of punishing them. Equipment cost, crew labor (usually a lead plus a helper for a day or more), permit and inspection, crane or lift rental for rooftop work, and the margin you actually intend to keep. Done right it does three jobs at once: it produces recurring revenue that bills in the dead months, it keeps techs productive in the shoulder seasons, and it converts to replacement leads when a member’s system finally dies — they call you, not three competitors. 4. Marketing and sales: capture the emergency, farm the replacement
HVAC marketing has a split personality that mirrors the two businesses. 6. Team and licensing: the credential is the moat
Weight this section heavily, because in HVAC the license is both a legal gate and a competitive moat — the founder who holds it can do work the unlicensed competitor legally cannot. Be precise about two separate layers:
- EPA Section 608 certification. Federally, any technician who maintains, services, or disposes of equipment containing a refrigerant must hold this certification, and it is required even to purchase most refrigerants (EPA, Section 608 technician certification requirements). Name who on your team carries it and at which type level.
- State / local contractor license. Most states license HVAC or mechanical contractors and require that license — often with a bond, insurance, and a qualifying individual who passed an exam — before you can pull a permit or advertise the work. Name the exact license your business will operate under, who holds it, and the renewal cost. Verify current requirements with your state contractor board; they vary widely and they change.
Then describe the team you can realistically staff. HVAC runs on a journeyman-and-apprentice ladder, and skilled techs are genuinely scarce, so your plan should be honest about how you’ll recruit and retain them and how you’ll cover the peak-season surge without burning out the crew you have. 7. Financial plan and startup: budget the cost drivers, model the seasons
